The Workshop Playbook: make every workshop pay off
Workshops are how teams make progress – and they are expensive. This playbook gives you the structure, the activities and the templates that turn that time into decisions, owners and results. Start with the foreword, free on this page.
Run workshops that end in decisions
Each chapter gives you a skill you can use in your next workshop – from the brief to the follow-up.
Set the outcome first
You define what success means the day after the workshop – and build every activity towards it.
Design a flow that decides
You move a group from many options to a few clear choices, with a decision rule everyone accepts.
Get every voice into the room
Simple formats let quiet experts contribute as much as the loudest voice.
Turn results into action
You leave with owners, next steps and dates – and a follow-up that keeps them alive.
Why this book: the Return on Workshop
A workshop is the most expensive meeting your company holds. It takes your best people out of their day, puts them in one room and asks them to think together. Done well, it produces something no email thread ever will: a decision that everyone stands behind and is ready to act on.
I have designed and facilitated more than 1.000 workshops – strategy offsites, alignment sessions, innovation sprints, team days and trainings in which people work on their own challenges. The lesson from all of them: great workshops are not a matter of talent or charisma. They follow a structure. And a structure can be learned.
This playbook gives you that structure – six stages, more than 60 activities and the templates to run them.
participants × hours × hourly cost per person
+ the work that waits meanwhile
+ venue, travel and facilitation
Twelve managers, one day, 100 EUR an hour each: 12 × 8 × 100 = 9.600 EUR in working time – plus at least as much in work that waits.
≈ 19.200 EUR
for one workshop day.
So ask: what must this workshop deliver to be worth that money?
A decision
that would otherwise take weeks of meetings and emails.
Alignment
so the team pulls in one direction and stops re-discussing what was settled.
Ideas and options
the group could never have produced alone.
Commitment
named owners, next actions and dates that people keep.
Before the session
A clear outcome and the right people in the room. A fuzzy goal can only produce a fuzzy result.
In the room
From many options to one shared decision – every voice heard, not only the loudest.
After the session
Results out within days, owners follow up, progress is checked. This is where value is kept or lost.
Six stages from the challenge to the result
Before, four stages in the room, after. Every activity in the playbook belongs to one stage – so you always know what comes next.

Questions about The Workshop Playbook
What is The Workshop Playbook?
A practical facilitation guide by Joern Steinz: six stages for any workshop and more than 60 activities – each with how it works, a worked example and a blank template – plus chapters on the facilitator’s role, difficult participants and online workshops.
Can I read it here for free?
Yes – the foreword is free on this page. The complete playbook comes with monthly live calls with Joern – a run-through, Q&A and an exchange with fellow facilitators. You get it on workshopplaybook.com.
Who is it for?
For everyone who designs or runs workshops – team leads, project leads, consultants and in-house facilitators – and for the managers who commission workshops and want them to deliver results.
Where can I practise the methods?
In the two-day facilitation training in Hamburg, held in German – next on 2 and 3 November 2026. For your team we also run it as an inhouse training in English or German.
Does it work for online and hybrid workshops?
Yes. The playbook shows how to run every stage online – one board for everything, small breakout groups and visible timeboxes.
Can SkillDay design or run our workshop?
Yes. If a workshop is coming up soon, we design the agenda with you or facilitate it for your team. Tell us what success should look like.
